一、xx售后的经营状况。

20xx年xx售后的年终任务是xx万,截止20xx年6月底我们实际完成产值为xx元,,完成全年计划的xx%,与年初的预计是基本吻合的。其中总进厂台数为xx台,车间总工时费为xx元(机修:xx元,钣金:xx元,油漆:xx元),我们的配件销售额为xx元,其中材料成本(不含税)为xx元,材料毛利为xx元,已完成了全年配件任务的xx%。

二、物业维修成本。

为了严格控制费用的支出,我们xx售后部制定了完整的物业的设备检修制度,定时对所有的物业的设备进行检查,发现问题及时解

决问题,避免问题由小变大,造成更大的损失。故上半年我们xx售后的物业及设备的维修费用仅有xx元,这是因大家的共同努力才使得物业维修费用不但不超标,并有节约。

三、人才资源现状。

一、 总结上半年工作,因前台接待人员及机修人员的专业知识不够专业和广泛,服务细节有所欠缺,在与客户接触时,他们有时无法提供顾客所需要的服务,甚至让顾客产生不信任感。所以我们需继续加强对前台接待人员及机修人员的专业知识培训,提高业务能力,加强技术水平;在服务过程中,服务人员应做到换位思考,替客户着想,为顾客提供实在的服务,向顾客提出建设性的建议,使我们的服务能够让客户更加满意。

二、 以往我们售后因前台及车间的各项标准流程不是十分到位,且工作人员面对工作时并不是十分细心,致使在一些可避免的工作细节上犯错误,故在下半年我们需增强管理人员、职工对工作的责任心,让职工知道目前企业现状和未来规划,及市场和未来走势,让他们意识到自己的稳定工作和收入公司的的企业发展是直接挂勾,从而使得员工们由被动变主动。从现在的服务行业来看,公司想长期稳定的发展,服务是重中之重。前台接待是xx售后对外窗口,前台接待人员的一举一动,代表着xx售后部的形象,所以我们必为xx售后部乃至企业树立良好形象,在客户心目中得到认可,这样我们企业才能继续发展壮大下去。

三、 从营销策略上,上半年xx售后部在忠诚客户维系上有所不足,客户在不断新增时也有着一定量的流失,所以下半年我们必须培养和维护一批长期稳定与我们合作的老客户,发展新的忠诚客户。我们会从日常工作中给这些客户真正的关心,当然照顾是建立在互惠互利的基础上,只有这样我们在市场好与坏的时候,我们都能度过,让这部分客户始终跟着我们走,真正做到“比你更关心你”。

四、 价格合理化。价格的高低也是左右客户进厂的重要因素之一,而为客户提供更优质的服务和合理的价格,并且时时刻刻从客户的角度出发制定合理的维修方案,从而为客户省钱,进而超越客户期望值。

五、 在目前市场环境下,各企业都处于微利或赔钱的状态下,这就需要我们企业每一名管理人员、员工节支降耗,为企业节约每一分钱,做为xx售后应从招待费、日常工作用品等方面中进行节约。

六、 加强5s管理,坚持对机器设备的定期维护,及时发现损坏或无法正常运作的设备并进行修理,从而提高车间的整体运作效率,降低成本。

业务员的拉订单的方式应该有所改变,不应该像以前那样去做业务,我们应该更专业化,这个专业化我的建议是体现在这几个方面:第一,与去访客户做交谈之前一定要对客户做全面而深入的了解,如果对客户了解的甚少,那么在探讨和沟通的时候就会又很大的问题,经常就会莫名其妙的丢失客户;第二,我们应该知道客户的问题所在,客户的问题就是我们的希望,因为只要我们能帮助客户解决他们所遇到的难题,客户就有很大的可能和我们签单,如有的客户说以前也做过推广但效果不好,我们就要清楚这个客户是像要找一个推广效果好的推广商,那么我们就可以说出我们与其它的推广不同的地方,而最重要的是要说明我们的推广效果。让他们信服我们一定能给他们带来他们想要的结果;第三,业务员还应该对本地易购的产品和服务有更深入的了解,这样业务员才能根据客户的要求快速的向客户推出公司相关的产品和服务;第四,业务员应该准时,守时,把客户作为自己心目中的上帝。第五,带新人学会如何找客户?如何打电话?如何与客户交谈?如何介绍公司?如何专业的介绍业务?不能少于5次;特别是在电话营销的时侯,一定让主管当着新人的面给客户打电话。让新人学习该怎么说,说些什么。而且我们公司的经理基本都是从业务员做起的,都是非常优秀的业务员,他们比主管有更丰富的经验。在带新人的时侯,经理更应该教授新人如何做。

当然这些都是专业化服务的最基本的要求,其实还有很多需要业务员自己去整理和归纳,在这里作为我个人计划的一部分像公司提出一些意见,希望公司越来越兴旺。

在20xx年公司为了提高业务量并加强员工的管理,曾试着通过分组和拿提成的方法来提高员工的工作积极性和公司的业务量,但是实行一段时间后发现:组与组之间,成员与成员之间是提高彼此的积极性,然而后来我们又发现了一些不好的效果。成员之间因为业务的关系彼此之间的合作关系大大不如以前了。导致成员之间经常因一些小事而不和,而且最重要的是因为合作出了些问题,因此当然业务量的增加不如预先估计的那么好。显然公司在管理层面上是有些问题的,世界500强的大公司之所以能做的比其他公司好,最主要的原因就是因为管理模式上比其他公司更胜一筹。而其中对业务员的管理更显得重要,因为一个公司的销售做的好,公司才有利可图,而销售又与业务员有至关重要的联系。故我认为公司应该拟定一套层次化、责任制具有执行力的制度,并加强对业务员的培训和管理。

对这个制度我的看法是:首先应该把公司的员工划分到各个部门,对每个部门来说,进行专业化的培训,这样分工明确公司的效率才会提高,而且各个部门应该设立一个负责人,负责各个部门的工作安排和人员调动。并每个月由负责人举行各个部门的部门会议,并把讨论结果和建议向唐总汇报,同时唐总只须下达指示和看其结果给予评价或者追究责任实行奖惩。还可以通过一些奖励机制来提高员工的责任心和积极性,如全勤奖等。其次公司向前发展,就应该越来越细致了,不能还像刚成立那样去经营,应该考虑的更细致,更专业了,这个细致和专业不是说说就算了的,重要的是让客户感受到,这样才好吸引更多的客户。因此,这就要我们大家一起探讨我们的服务那里还有不足的地方。再次对于业务员来说,这个管理是最重要的,我的建议是业务员上岗之前应该对我们公司和服务有深刻的了解,因此之前一定要进行好培训。应把一些业务做的好的员工作为带头人,带领整个业务员队伍的发展,可以让他们传授经验,当然他们的作为带头人是业务精英,公司应该采取奖励机制,这样公司就会朝着业务精英的方向发展。总之,公司的发展一定要体现制度化和专业化了,到目前为止推广效果基本上达到了预期的效果了,关键就在于公司服务的质量上了,也就是说人们都知道了本地易购,关键是人们对你的服务质量的认可了,所以重在提高服务的品质了。

技术部主要负责给公司做网页和提供网络技术方面的处理工作,是公司的幕后英雄,有不可替代的作用。技术部在给客户做网页的时候经常会遇到客户的反复的修改要求,在这里我们要知道客户是上帝,我们应该尽量满足客户的要求,我们要不厌其烦,直到达到客户满意的效果为止,当然我们作为网页方面的专业人员,有很多方面的知识客户可能并不了解,对与客户提出的无理要求,我们同样要不厌其烦的向客户解释清楚,直到让客户知道这一切都是为了客户好,只有这样才能保证我们的客户,同时也达到了一个很好的宣传效果。

技术部的工作人员,在网站制作方面懒散,不管是什么样的网站都应该同等对待,像网站小的话,应该按时按量的完成,直到客户的认可和满意。一个网站的制作到结束,技术部都没有一个至始至终的人。总是喜欢脱脱拉拉,这样的做法即给业务人员带来很不满的情绪。这样即影响业绩的发展,同时也给客户带来不好的效益和口碑。所以希望唐总好好给技术部工作人员分配一下工作,同时也为了整个公司的发展,因为技术部可是我们公司幕后的功臣。

20xx年我们的成绩有目共睹,虽然遭遇广州限牌政策的遇冷,但是我们的售后业绩仍然保持强劲的势头,我相信服务就是怎么样用最适合的方法去为客户解决问题,以活动应有的回报,“工欲善其事必先利其器”,为了更好面对客户问题,要求我们从实际出发,提出问题的解决办法,最终服务于公司的管理和运营目标。建议新一年工作可以从下几个方面着手:

(一)完善售后团队建设。拥有坚实的团队,才能够更好的面对客户带来的各种需要处理的问题,明确各部门工作职责,消除管理职责的模糊概念,明确划分各部,各岗位的应尽的职责,服务于整体。

(二)加强售后服务流程日常管理。服务流程是售后服务重要的一项内容,关系我们的业务水平以及客户赞誉度和4s店对外专业度,整体上应该要去严格执行流程,把按照流程作为一种行为习惯,高标准,高要去,用行为去改变售后服务方法,争取改变一个新的面貌。对于车间维修作业,除了技术之外要注重与前台工作人员的沟通,尤其注意维修之前,维修过程中,维修完工之后三个阶段主要问题的沟通,把问题具体化,把故障清晰化。

(三)加强培养业务人员技术水平的提高。前台要继续加强接车流程的培训之外,还要不断强化接车技巧,尤其对于疑难问题的解决和分析,为服务于前台工作,可以不定期从配件或者车间选派人员为前台人员交流或者知识讲座,针对常见问题,各个攻破,一方面熟练了员工的业务能力,而来促进内部的合作和交流,让我们的内部沟通更加顺畅。对于车间技术人员,通过培训,日常集体学习,探讨提高分析问题解决问题的能力,关系到我们4s店整体的对外技术形象,汽车技术的不断提高和更新,逆水行舟不进则退,要有一种与时俱进的精神。

(四)着重车间细节问题的监督和管理。好的团队离不开有效的监督和管理,尤其是监督前台和维修车间的工作环节,保证和实现服务站“6s”的工作要求,注重协调工作中可能出现的情形,如维修挑单,洗车清洁不够,工作人员不配合等,严惩分明,敢于奖惩,维护服务秩序和管理规范。对团队的建设注重公平,公正,公开的原则,坚持团队利益最大化,保障个人利益最大化,实行考核和激励相结合的制度,努力营造浓厚的工作氛围,提升部门的凝聚力和整体战斗力。

(五)促进与集团或其它公司部门的合作。以更加开放的胸襟,以营利为宗旨,服务于整体大局,争取集团公司间的协作,尤其是在客户索赔,备件方面同其他兄弟同行公司进行资源共享,促进良性竞争,此外加强对外交流,扩大保险方面业绩的提升,打开市场,合理利用浪费,服务于公司整体战斗力。

1、实现售后总营业额600万。其中保险理赔不少于220万,车间维修及索赔不少于380万。

4、日接车台次20台/天,月接车650台/月、维修平均单车产值实现800元/台,保险平均单车产值1800元/台。

5、车辆返修率低于2%。

6、开展风行汽车讲堂不少于四次。

7、保修索赔通过率不小于95%。

8、关于有针对性专业技术问题的学习讲座不少于两次。

9、年度纯正配件采购不少于80万,基本库存达到标准要求。配件营销指标达到万。

10、精品销售达到30万以上,基本精品配件库存达到10万以上。

(二)管理指标。

1)主要为加强各部门培训工作。除了各部门自行开展的培训工作,部门之间可以交叉提供基础性内部培训工作,有利于部门间的沟通和协作。如配件或者车间可向前台人员一起交流配件或者汽车维修方面的常见的技术问题,或者交流工作中出现的各种问题,其中前台接车人员业务技巧培训不少于四次。专业技术基础知识培训不少于2次,车间维修技术培训不少于6次全年,对于疑难技术问题的探讨学习总结性活动不少于3次。

2)开展部门内部活动不少于三次,通过集体活动,增强部门活力,提升集体凝聚力。

3)提出内部激励措施用于业绩,客户赞誉度,员工关怀方面的提升。

(一)前台改善计划

20xx年需要落实售后服务细节和接车的技能技巧提升工作。

1、联系忠诚客户,吸引新客户,维护好客户关系,随着区域保有量的增加和工作的不断深化,把业务做精,做强,做大,提高客户赞誉度,减少客源的流失,特别是忠诚客户的流失,显的尤为重要,可根据客户回厂次数,客户的品质作为客户赤诚度的评价指标,找出我们的忠诚客户作为我们的重点维护对象。

2、注重对流失客户回访及分析,服务顾问要找出客户流失的内在原因及提出改进措施,只有不断总结,自身才能不断进步。

3、加强前台人员培训。业务上强化对于接车流程,疑难技术问题的处理分析,管理上强化前台管理的协调沟通能力,内部人员提倡主动的“批评和自我批评”,创造优良的工作气氛,

4、促进精品的销售力度。给与精品推销人员一定的销售权限,提高灵活度,对各类精品和养护产品有列入规范保养的项目的,可根据每次活动的主题对相应的养护用品价格做适当的折价;培养客户的消费习惯和培养业务人员的推销认识,制定完善合理的精品推销方案,提出有效激励,促进精品销售。

5、加强公司部门的沟通,维护公司日常正常秩序,明确售后各部门工作职责,充分让其认识自身的责任,为公司的发展作出努力,对于消极思想,消极行为要采用合理的方法解决,充分给与纠正,解决为主,考核为辅,奖惩分明。

(二)、保险改善计划:

保险理赔是售后的重点业务,其钣喷业务产值可以占产值的30%以上,现在维修市场竞争很激烈,不但是其它4s店之间竞争,社会上很多综合维修厂都在争夺我们的飘移客户,所以我们应该加强服务力和超质服务。

为了保险业务的提升,要完成此项指标:a、加大续保力度;b、提高理赔单车产值,c强化客户赞誉度。可以从以下几个方面入手:

⑴评估现有续保资源。对服务站现有投保续保实力进行重新评估,从根本上得到认识发展的基础。基本实现续保平均万/月的任务目标,为售后营业额全年可贡献万左右。

⑵多角化保险销售渠道。鼓励新车投保,鼓励售前转介绍,售后人员参与续保活动,并由公司给予相应奖励方案。定期集中上报财务核算。

⑶主动挖掘客户:匹配相应的专职续保人员,给与有效的激励方案,挖掘现有的客户资源,进行跟踪回访,最大程度吸引我处续保。

⑷通过保险系统,有针对性开发客户资源。有内到外,从本点客户资源入手,整理尤其是20xx、6至今的客户资源注意整理,对于购车时间在20xx、2-20xx、6月及的海珠区的客户重点跟踪回访。其三就是整理海珠区意外曾来本店购车或者维修的客户名单。

⑸针对保险客户继续给予适当优惠原则。保养券和打折优惠可以选择项、实现买保险送保养或工时,或者买保险送油米活动,可效仿竞争对手,薄利多销,重点放在保险理赔工作至上。

⑹、强化接车流程,尤其对于车辆细节问题的把握处理能力。要求服务顾问不断总结自身所存在的问题,提出改善措施,增强自身的接车水平。

⑺、提高维修进度,匹配相应的维修人员,保证出厂效率。

1)忠诚客户的维护,提升客服人员回访技巧及灵活高效好、快速处理问题的能力,增强客户对客服人员的信赖。

2)监督促进前台sa对客户的回访并给与及时反馈和补救措施,对客人的不满情绪消除,提高客人赞誉度和诚信度。

3)指定完善的部门工作流程,岗位职责具体到个人,如客户部门每月做好新车首保的统计工作,续保,店内活动的统计,文档的整理工作。

4)关于sa的客户赞誉度,及时发现问题,解决问题,维护公司利益。
